Product Roadmap Builder

Now/Next/Later roadmaps built from your OKRs — not from feature wishlists. AI checks for two failure modes: roadmaps that are too certain (no learning checkpoints in far-out work) and roadmaps that are feature-centric rather than outcome-centric. Then forces prioritization discipline by asking which items would be cut if capacity dropped 30%.

The roadmap is built from what your OKRs are trying to prove.

Load a saved OKR set to populate the product list with objectives and key results. Each roadmap item in NOW will be linked to a specific KR — so the roadmap is a direct expression of what the team is testing this quarter, not a feature backlog.

The three horizons
What each means in a product model

NOW — This quarter. High certainty. Every item must link to a current KR and name the customer outcome. No output items ("Build X") — outcome items only ("Customers can accomplish Y").

NEXT — Next 1-2 quarters, contingent on what NOW teaches. Medium certainty. Every NEXT item must have a checkpoint: the specific signal from NOW that would confirm or redirect this work.

LATER — Beyond the near horizon. Low certainty by design. Intentionally brief. No dates, no specs — this is directional intent, not a commitment schedule.

The two failure modes
What the AI checks for

Over-certainty — NEXT items with committed dates, detailed specs, or no learning checkpoint. The further out an item is, the less certain you should be. A NEXT item with a committed delivery date is misrepresenting its certainty.

Feature-centrism — Items named for features, systems, or capabilities without naming the customer outcome. "Build the dashboard" is a feature. "Merchants understand their weekly cash position without a spreadsheet" is an outcome.

timelinePhase 2 — Build the Roadmap

One product at a time — draft, then edit.

Open a product, add any known planned work (optional), and generate the AI draft. Edit item titles and outcomes inline. Move items between horizons using the bucket buttons. Add new items. When each product's roadmap reflects your thinking, proceed to Phase 3.
